Drogheda Hackathon — Run-of-Show, Backlog & Gantt

A weekend push to stabilize the fleet and de-risk the production build. Dates below assume a Fri-evening → Sun weekend; adjust to your chosen weekend. Goal: leave Monday with the backend fixed, firmware v2 bench-validated, the 4 pulled units triaged, the thermal number measured, and the PCB schematic started.

1. Objectives (definition of success)

  1. Backend stops killing healthy units — anti-jump hotfix + cell_id identity deployed; 500-unit slow-upstream load test passes; secrets rotated.
  2. Firmware v2 bench-validated — recovery/backoff/LIMP/thermal verified on a real Blackpill + simpleRTK2B; flash candidate signed off.
  3. The 4 pulled units classified — hardware-dead vs backend-victim; RCA updated.
  4. Thermal quantified — a real cabinet-interior temperature from a soak test; battery + thermal-path decisions made.
  5. Production kicked off — watchdog schematic → first PCB schematic draft; BOM + SRS signed off; Notion board live.

2. Tracks & suggested owners

Track Focus Suggested owner
A — Backend anti-jump hotfix, cell_id identity, load test, deploy, secrets Gibran + Leo
B — Firmware bench-test v2, recovery/thermal validation, flash candidate Leo
C — Hardware/Thermal soak test, battery & thermal-path decisions, conduction mock-up, fuse check Daniel
D — Diagnostics triage 4 pulled units (remote-hands/shipped), classify, RCA update Gibran
E — PCB/Docs schematic from watchdog spec, BOM/SRS sign-off Leo + Daniel
F — PM/Integrations Notion board, Drive sync, client comms, run-of-show Adriana

3. Run-of-show

When Block Output
Fri PM Kickoff; assign tracks; backend historical triage (htracker-online vs Wialon-offline); bench setup which "dead" units are backend victims; benches ready
Sat AM A: anti-jump hotfix + cell_id · B: v2 bench bring-up · C: start thermocouple soak · D: unit power-on + current-draw hotfix in test; v2 booting; soak logging; first unit classified
Sat PM A: 500-unit slow-upstream load test · B: forced-outage recovery test · C: battery/thermal-path decision · E: PCB schematic start load test result; recovery proven; material decisions; schematic skeleton
Sun AM A: deploy fixed retranslator + rotate secrets · D: finish triage + RCA update · E: BOM/SRS sign-off backend live; 4 units classified; docs frozen
Sun PM Integrate; demo; definition-of-done checklist; retro; next-week plan go/no-go; backlog for week +1

5. Prioritized backlog (pull into Notion)

P Item Track DoD
P0 Anti-jump hotfix (time-aware + self-heal + clear on TTL) A healthy unit can't be permanently dropped; unit test
P0 cell_id identity (drop source-IP keying) A CGNAT-safe pairing; verified with 2 sims behind 1 IP
P0 v2 forced-outage recovery test B recovers via power-cycle within backoff, no loop
P0 Thermocouple soak (measure cabinet interior) C a real °C number over a sunny shift
P0 Classify the 4 pulled units D each tagged dead/backend-victim; RCA updated
P1 500-unit slow-upstream load test A no unit dropped; metrics captured
P1 Confirm ASA case survives soak (expected OK) C sample part survives soak
P1 Battery decision (drop/LiFePO4/supercap) C FR-7 closed
P1 Rotate MSSQL secret + purge from git A secret out of repo + history
P1 PCB schematic from watchdog spec E reviewable schematic
P2 Front-panel SIM / MFF2 E maintainability path chosen
P2 Verify cabinet blade fuse C rated vs worst-case + inrush

6. Logistics / pre-reqs

  • Benches: 24 V supply with current limit + meter, Blackpill + simpleRTK2B + 4G master + antennas with sky view, USB-serial laptop.
  • The 4 pulled units in QRO (ship) or remote-hands in VER — 06-Testing-Validation/remote-diagnostic-protocol.
  • htracker repo + a staging caster/Wialon endpoint for the load test.
  • Notion workspace + Drive access for the team.
